The Challenge
TechRepublic’s YouTube channel was struggling with declining engagement and views. Following its acquisition by TechnologyAdvice, many of the original hosts from the CNET division left, leaving the channel without familiar faces or a strong content direction. With limited resources for video production and a rapidly evolving tech media landscape, the challenge was twofold:
1. Restructure the content strategy to align with what modern tech audiences expected.
2. Clarify the channel’s purpose, as internal stakeholders initially wanted to focus on Intent Clicks (ICP)—a model that historically hadn’t worked for the channel.
While ICP was a company-wide priority, I believed TechRepublic’s true value lay in evergreen content and timely, news-driven videos, positioning the channel alongside major players in the tech YouTube space.
My Role
As Video Manager, I led strategy and execution across all aspects of TechRepublic’s YouTube presence, ensuring our content was engaging, competitive, and aligned with audience behavior. My role included:
Content Strategy – Planning the direction of videos to balance evergreen tech guides with timely news coverage.
Quality Control – Overseeing the full production pipeline, from scriptwriting to final edits.
Thumbnail & Visual Strategy – Working with our design team to A/B test thumbnails for higher CTR.
Audience Research & SEO – Studying audience behavior, utilizing VidIQ and Google Trends to guide content decisions.
Monetization Optimization – Shifting the revenue model from ICP-focused to sponsorships, affiliate revenue, and AdSense for sustainable growth.
Where we started

TechRepublic was competing in a saturated tech media space but lacked the strategy and resources to stand out. We analyzed competitors like MKBHD, Linus Tech Tips, Digital Trends, and CNET (which was once part of TechRepublic) to understand how successful channels kept their audience engaged.
Internally, there was pushback on moving away from ICP. However, I was adamant that TechRepublic should lean into brand awareness, sponsorships, and affiliate-driven revenue—a strategy that ultimately proved far more profitable than ICP-based conversions.
The Process
🔹 Content Pivot: We shifted towards news-driven content, focusing on trendy, high-interest topics while maintaining strong evergreen guides on tech products. We also introduced a "News of the Week" segment, which gained traction and later expanded into a long-form series.
🔹 A/B Testing & Thumbnail Strategy: Through rigorous testing, we discovered that audiences preferred product-focused thumbnails over concept-driven designs, except in cases where the host was a strong selling point. We tailored our visuals accordingly.
🔹 Team Collaboration: I worked closely with our writers (research), editors (production), designers (thumbnails), social media team (distribution), monetization specialists, and SEO strategists to ensure alignment across all departments.
🔹 Data-Driven Decisions: We conducted a content audit and found that news videos performed exceptionally well but had a shorter shelf life. To balance this, we carefully tracked trending topics and ensured we covered the right products at the right time.
Where We finished
✅ CTR Improvement: Increased from 3.4% to 7.8%, dramatically improving audience engagement.
✅ Year-Over-Year Growth: 118% increase in views, CTR, and overall analytics—a testament to the success of our strategic pivot.
✅ Monetization Success: Proved that affiliate and sponsorship revenue, along with AdSense, was more profitable and sustainable than ICP-based conversions.
✅ Brand Recognition: Strengthened TechRepublic’s reputation as a trusted source for tech insights, bringing it back in line with its original vision.
